What We Measure

The Chain the Instrument Follows

Candor doesn't measure sentiment. It instruments a pathway:

When people learn to say the hard thing well — and to hear it — ten specific capacities move: Safety, Repair, Agreeing, Cognitive Empathy, Compassion for Other, Recognition, Decision Rights, Decision Quality, Coordination, Delivering. Those capacities feed Trust — and three of Trust's four constituents are moved directly by the practice. Trust cannot rise past its weakest constituent; the instrument names which one is limiting. And Trust carries value channels tracked with evidence grades: rework avoided, attrition exposure reduced, delivery lift.

We Grade Our Own Evidence

Every figure the instrument produces carries a grade naming the quality of the evidence behind it — and a derived number always inherits the weakest grade of anything used to build it. Nothing is mixed silently.

Readings taken directly from operating systems — the strongest evidence class.

The ROI of Care is a cadence, not a report. Three things arrive on rhythm:

Quarterly measurement waves

People answer a short survey each quarter. Each wave becomes one honest data point per capacity — no smoothing, no interpolation between real measurements.

Monthly performance readings

Operational results scored against your organization's own co-signed goal anchors — never against a scale we invented. Anchors are versioned; targets cannot quietly move.

Covariation readouts

Capacity movement placed beside operational movement, side by side. When they travel together, you see it — and the conversation that follows is the product working.

An illustrative composite — not a case study, and deliberately so:

A quarterly wave shows Repair slipping across an organization while rework climbs — two lines moving together. Managers train in the method: regulation before candor, six steps, practiced weekly. Two waves later, Repair has recovered alongside the rework numbers — and Trust's limiting constituent has moved on to the next weakest capacity, which is where leadership looks next.

The ROI of Care does not reduce hard conversations to a score. It does not turn candor into a transaction. It does not treat trust as a vanity metric.

It claims covariation, never causation — because that is what honest measurement claims. Every figure carries its evidence grade.

Instead, it gives leaders a disciplined way to understand how the quality of their conversations moves the conditions their organization runs on.
